The challenge

The energy was there, the structure was missing. Individual uses, business cases and industrializable cases were mixed in the same lists. No shared criteria made it possible to decide what moves forward, the roles between business teams, champions, builders and AI Factory remained implicit, and adoption eluded any measurement. Starting from scratch would have wasted everything that had already been produced.

The 370 prompts and 108 cases become structured and reusable libraries, the starting point of the programme.

Distinguish three levels of use

Individual use lives continuously in daily practice. The business case is formalized and qualified. The industrializable case is prioritised, prototyped and arbitrated. Three logics, three treatments.

A nine-step artifact pipeline

Prompt, prompt library, case sheet, case library, qualified case with functional prototype, prioritised backlog, technical prototype, arbitration and roadmap, industrialized solution. Each step reduces uncertainty.

Seven Named Roles, From Field to executive committee

Employees and business teams, managers, Champions, AI Leaders, Builders, executive committee and AI Factory. The Champion bridges the gap between professional expertise and technical capacity.

Four doors of passage, four decisions

Each step combines a weighted score and mandatory conditions. Four possible outcomes: pass, maintain, enrich or stop. Moving on becomes an accepted decision.

Business rituals, communities of Champions and Builders, internal communication, and a dashboard that tracks skills, real usage, pipeline conversion and role engagement.

The results

The steering committee of July 29, 2026 validated the overall plan, the champions detected and the launch of phase 1, with a clear objective: to complete a first complete loop by December 2026, where an idea brought back from the field goes to the industrialized solution via named roles and explicit decisions. The programme installs a permanent capacity rather than a succession of one-off actions.
